Inside our agency: how a 4-person team beats benchmarks with brains + AI

Not trying to be the biggest agency in the room, just the smartest one.

Our team fits at one table. Literally.

Three performance marketers and one designer. That’s it. We’re lean enough to move fast and loud enough to be heard across seven client accounts. If that sounds like a stretch, it is. But 90% of the time, we hit all-time bests on CAC and net new customer count.

What’s our secret? It’s not hustle or a library of SOPs (although we have a fair few). It’s augmentation.

We’ve built custom GPTs for almost every part of our workflow—from the early research phase to post-campaign analysis. These aren’t just dashboards with fancy wrappers. They’re purpose-built, battle-tested tools that think with us.

Small team. Big results.

The job is full-service. Not “we’ll check your ads once a week” full-service, but soup-to-nuts strategy, scripting, creative direction, analysis, and client comms.

If we were doing this all manually, we’d drown in tasks.

Instead, we run our team like a Formula 1 pit crew—every tool, every movement, optimized. GPTs help us get there. One for keyword and intent research. Another for parsing thousands of customer reviews to inform creative. And one that writes insights summaries so clean that clients have literally taken our reporting decks and asked their other vendors to replicate (it’s true).

Brains > Bandwidth

One of the GPTs we rely on most is our ICP research GPT. This process has evolved from a 2-hour manual scraping of subreddits to a process where we paste in the domain URL and get a full table of assumptions back in 5 seconds.

Another GPT acts as a creative brief iterator. You give it a PDP and it will ask you 8 questions on what painpoint, format, tone of voice, and ad concept you want the ad to take on. Once you make your selections, it spins out a full brief. We develop, run, and iterate on winners. It doesn’t replace us. It just accelerates us.

We still choose the direction. We still make the call. But the tool clears the fog so we can get to the good stuff faster.

One of the guys on our team is 20. No agency background. Just a sharp mind and an appetite for building.

Armed with the above, he’s basically able to do 80% of the legwork for building a new ad strategy, creating a roadmap, and developing creative (with the designer).

Why this model works

This isn’t about replacing people. It’s about amplifying potential.

The old model was to scale by hiring. The new model is to scale by enabling. When you give your team the tools to be 5x smarter, you don’t need 5x headcount. You just need the right people, thinking the right way, supported by the right tech.
